I damaged a relationship one time, I said something critical about the music of a friend who asked me what I thought of their new record. There was every reason to believe I was being helpful but soon it was clear these were not the rules, not suppose to answer what I heard if it meant identifying anything unflattering.

Yup. Hear ya there, Bob.
I notice people will always tell a singer how great she sounded when she comes offstage, even if what I heard was a lot of “flat” going on.
I don’t know if it’s because the speaker doesn’t hear the voice going flat, or is just too kind to mention it. Because why would you?
Although frankly if I was the one onstage and my voice wasn’t up to snuff, I wouldn’t want to be told it was great because then I’d just get up and embarrass myself again, wouldn’t I? I’d really rather know.
